Sammendrag
Tilnærming basert på integrert prosjektering tilfører byggeprosjektet tverrfaglige, helhetlige og iterative prosesser og problemløsning, og gir muligheten til å skape ytterligere verdi i byggeprosjekter. Gjennom videreføring av tankegang fra Lean, og bruk av metodikk bestående av LPS (Last Planner System), BIM og ICE, kan integrert prosjektering tilføre en stor forbedring i kvalitet i leveranser av dagens byggeprosjekter. Med stadig større krav til kvalitet og mer komplekse byggeprosjekter, er det stor etterspørsel etter hva integrert prosjektering kan tilføre disse. Utarbeidelse av prosjekteringsløsninger krever gjensidig og intensiv kommunikasjon mellom aktører, noe som kan tilrettelegges gjennom en integrert forståelse av prosjekteringsprosessen.
Denne oppgavens hensikt er å se på mulighetene for verdiskapelse i prosjekteringsprosessen med forankring i integrert prosjektering og Lean. Oppgavens mål er å svare på følgende problemstilling: “Hvordan kan prosjekteringsleder bruke integrert prosjektering for å maksimere verdi i et byggeprosjekt?”
Denne masteroppgaven er skrevet todelt med både et litteraturstudium og et samarbeid med byggkonsernet AS Backe, noe som innebærer dokumentstudie og intervju. Dokumentstudiet har fokus på å se på styrings- og kvalitetssystemer internt i bedriften, mens intervjuet utlyser relevante spørsmål rundt problemstillingen som er hensiktsmessig å stille internt i en bedrift. Samarbeidet med Backe har fokus på praktiske implikasjoner rundt problemstillingen i oppgaven, som er vanskelig å få et godt bilde på med teoretisk informasjonsinnhenting. I tillegg er det gjennomført et omfattende litteraturstudie for å samle inn teori og å samle sammen et bakliggende rammeverk av informasjon for å kunne gi grunnlag til analyse fra flere metoder. Ved triangulering, noe som betyr å se på informasjon samlet ved flere metoder, har man et sterkere grunnlag for å diskutere standpunkter og komme med påstander rundt utvalgte temaer. Når informasjon ved flere metoder konvergerer har man et sterkere grunnlag for å tro at bestemt informasjon er riktig.
Integrert prosjektering er en tilnærming som viderefører Lean-tankegang, og innebærer flere ideer som gir muligheten til praktisk gjennomføring av sentrale konsepter for effektivitet i byggeprosjekter. Tidlig integrering av prosjekteringsgruppen, større fokus på teamarbeid og større inkorporering av prosjekterings- og produksjonsprosessen er nye implementeringer som legger til rette for en modernisering av prosjekteringsprosessen. Videre er metodikk fra VDC, gjennom visualiserende modell og kollisjonskontroll i BIM og møtemetodikk i ICE, sentrale arbeidsmetoder som benyttes i integrert prosjektering for verdiskapelse i byggeprosjekter. Lean-tankegang har fokus på maksimering av verdi for kunde og minimering av sløsing internt i prosjektet. For byggeprosessen tilfører Lean både effektivisering og tilpasning av produksjonssystem og gir en gjennomføringsmodell, LPDS (Lean Project Delivery System), som forbedrer prosjekteringen betydelig.
Generelt er prosjekteringsprosessen krevende å planlegge, da oppgaver i prosessen inneholder stor grad av kompleksitet i form av iterativt arbeid og tverrfaglig kompetansesammensetning for å utvikle en felles løsning. Noen sentrale punkter i prosessen det finnes utfordringer innenfor er kommunikasjon, grensesnitt, informasjonsflyt, teambygging og kvalitetskontroll. Integrert prosjektering forbedrer prosjekteringsprosessen både i form av tidlig verdiskapende dialog, effektive plansystemer, kollisjonskontroll, felles visualisering og bedre informasjonslogistikk. Likevel er det flere elementer i en prosjekteringsprosess som ikke kan løses med god metodikk, gjennomføringsmodell og planlegging. Vellykket samhandling, grensesnittkontroll, kvalitetssikring og kommunikasjon krever smart ledelse av prosessen. Det kommunikative aspektet står i prosjekteringsleders hender, og her er god planlegging, effektiv informasjonslogistikk, tillitsbygging og tverrfaglig samhandling sentrale punkter. Det klargjøres i oppgaven at verktøy og gode tankeganger alene ikke er nok til å generere verdi, selv om integrert prosjektering og verktøy basert på dette muliggjør dette. Det kreves fortsatt smart problemløsning i en prosjekteringsgruppe og god ledelse av prosjekteringsleder, og gruppa er ansvarlig for å skape flyt i prosessene selv.
Den største utfordringen med å implementere integrert prosjektering er at det er en tidkrevende investering for en byggbedrift gjennom introduksjon av programvarer, opplæring og ressurser. Det er en utfordring for mange ansatte å lære systemene, men dette løses stort sett ved god opplæring innen bruken av disse og ved en åpenhet i kulturen for å integrere disse systemene i prosjektet. Backe dokumenterer at denne overgangen har gått relativt problemfritt for ulike grupper i byggkonsernet, og at verdien de nye verktøyene kan tilføre er stor. I tillegg er det viktig å diskutere implementering av disse elementene separat kontra sammen. Litteraturen fremhever og casestudiet bekrefter hvordan BIM og Lean fungerer sammen i synergi, og at innføring av verktøy og tankegang fra begge to bidrar til en integrert prosjekteringsprosess.
Implikasjonen av oppgaven er at prosjekteringsprosessen drar stor nytte av hva integrert prosjektering og følgende metodikk kan gi prosessen, og at denne endringsprosessen svarer på et rom av etterspørsel i byggbransjen. Å implementere disse verktøyene slik at prosjekteringsgruppen får brukt dem effektivt og å planlegge prosessen for å skape god flyt er sentrale deler av prosjekteringsleders jobb. Bedre tverrfaglig samhandling, mer tilpasset planleggingssystem, unngåelse av feil gjennom kollisjonskontroll og betydelig bedre informasjonsbehandling er noen av de mest synlige punktene en integrert prosjekteringsprosess kan løse. Dette skaper verdi med hensyn på flyt i prosjekterings- og produksjonsprosessene, og har også en innvirkning på endelig prosjekteringsløsninger, slik at endelig kundeverdi kan fasiliteres. Plannivåer i LPS, felles visualisering i BIM og tverrfaglige møter i ICE bidrar til å gjøre prosjekteringsprosessen mye lettere gjennomførbar. Dette bryter ned organisatorisk kompleksitet i byggeprosjektet og gjør at en prosjekteringsgruppe kan jobbe langt mer effektivt. An approach based on integrated design gives a construction project interdisciplinary, holistic and iterative processes and problem solving, and gives the possibility to add value to the project. Through furthering thinking from Lean, and using methodology consisting of LPS (Last Planner System), BIM and ICE, integrated design can provide improved quality to projects in today's society. With higher demands for quality and more complex construction projects, there is a severe demand for what integrated design can provide to these. Production of project specifications demands reciprocal and intensive communication between actors, which can be facilitated through an integrated understanding of the design processes.
This thesis’ purpose is to examine the possibilities for value creation in the design processes with a focus on integrated design and Lean. The goal of this M.Sc. Thesis is to answer the following question: “How can the design manager use integrated design for maximizing value in a construction project?”
This M.Sc. Thesis is written in two parts, consisting of a literature study and a collaboration with the construction company of AS Backe, which comprises both a document study and interviews. The document study has a focus on the internal management and quality systems of the company, and the interviews expose relevant questions around the main problems which can be found internally from a company. The collaboration with Backe has a focus on practical implications around the main problem of the thesis, which is difficult to get a good answer on from theoretical information gathering. In addition, there is performed a literature study to gather theory and build up an underlying foundation of information to give a basis for analysis from multiple methods. Through triangulation, which means using information from several methods, there is a stronger reason to discuss viewpoints and deliver propositions around themes in this thesis. When information from several methods converge, you have a stronger basis to believe that this information is right.
Integrated design is an approach that furthers Lean-thinking, and consists of several ideas that give the possibility for important concepts for effectiveness in construction projects. Early integration of the design group, more focus on teamwork and a closer incorporation of the design and production processes are new implementations that facilitate modernization of the design process. In addition methodology from VDC, in terms of visualizing models and crash control in BIM and meeting methodology in ICE, is used in integrated design processes for value creation in construction projects. Lean-philosophy has a focus on maximizing the value for clients and minimizing the internal waste of the project. For the building process, Lean delivers effectivization and facilitation of the production systems and gives a delivery model through LPDS (Lean Project Delivery System), which improves the process significantly.
Generally, the design process is difficult to plan, as activities in the process have a high degree of complexity through iterative work and interdisciplinary composition of competence to develop a common solution. Some central aspects of the process which are challenging to handle include communication, interface, information flow, teambuilding and quality control. Integrated design improves the design process through early dialogue to create value, effective planning systems, collision control, common visualization and better information logistics. Nevertheless, there are several elements in a design process that cannot be solved with good methodology, delivery models and planning. Successful reciprocation, interface control, quality checking and communication demands smart leadership of the process. The communicative aspect is in the hands of the design manager, and important aspects here include sufficient planning, effective information processing, building of trust and interdisciplinary collaboration. In this thesis, it is clarified that effective methodology and value based thinking by itself is not enough to create value, even though integrated design processes and constituting methodology gives the possibility for this. There is still a demand for smart problem solving in a design group and good leadership from the design manager, and the group is responsible for creating flow in the processes.
The biggest challenge of implementing integrated design is that it is an investment that needs time in a construction company through introduction of software, resources and educating the group. There is a high threshold for many employees to learn the systems, but this is usually solved by good education in using the systems and openness to integrate them into the project. Backe confirms that this transition process has gone relatively smoothly for different groups of the construction company, and that the value these new methodologies can deliver is big. In addition, it is important to discuss implementation of these elements separately versus together. The literature and the case study confirms that BIM and Lean work together in synergy, and that an implementation of methodologies and thinking from both contribute to deliver an integrated design process.
The implication of this thesis is that the design process benefits hugely from what integrated design and the forthcoming methodology can give the process, and that this transformation process answers a room of demand in the construction industry. Implementing these methods such that the design group gets to use them effectively and planning the process to create flow are important parts of the work of the design manager. Better interdisciplinary collaboration, more effective planning systems, avoidance of mistakes through collision controls and substantially better information processing are some of the most visible benefits of an integrated design process. This creates value in terms of flow in the design and production processes, and also affects the quality of final design solutions, facilitating value for the client. A planning framework in LPS, collective visualization in BIM and interdisciplinary problem solving in ICE, all contribute to make the design process more feasible. This breaks down complexity in the construction project and makes more effective work possible for the design group.
